To estimate AI automation ROI for a repeated task: multiply hours spent per cycle by how often it recurs per month, multiply that by the fully-loaded hourly cost of the person doing it, and compare the result to the monthly cost of the automation tool. If a report takes 4 hours, runs weekly (4.3 times/month), and the person doing it costs $50/hour fully loaded, that's roughly $860/month in labor cost - against a $99/month tool, that's a clear case even before counting faster turnaround or reduced errors.
The formula
Monthly cost of the manual process = (hours per cycle) × (cycles per month) × (fully-loaded hourly cost)
Fully-loaded hourly cost isn't just salary ÷ hours worked - add roughly 25-40% for benefits, overhead, and taxes, or use your finance team's standard loaded-cost multiplier if you have one.
Compare that to: the automation tool's monthly cost, plus setup time amortized over a few months.
A worked example
A weekly client report takes an account manager 4 hours to compile, at a fully-loaded cost of $50/hour:
- 4 hours × 4.3 weeks/month × $50/hour = $860/month in labor cost for that one report

What this formula doesn't capture (and why that's fine)
This is a labor-cost floor, not a full ROI picture. It deliberately leaves out harder-to-quantify value - faster client turnaround, fewer errors, the opportunity cost of what that freed-up time gets spent on instead. Those often matter more than the raw labor-cost savings, but they're harder to put a number on with confidence, so start with the number you can defend.
When the math doesn't favor automation
If a process takes 15 minutes a month, the labor cost is genuinely small, and no automation tool is going to beat "just do it by hand." This formula is most useful for processes that are both time-consuming and frequent - the combination is what makes the monthly cost add up.
