The 10 workflows businesses hand to AI agents first, how to size each one for your business, and how to pick where to start.
The AI Opportunity Map for Small Businesses
Most business owners don't need to be told that AI is coming. They need to know one thing: where in my business would an AI agent actually save time and money, and is it worth building?
This map answers that. It covers the 10 workflows businesses hand to AI agents first. For each one you'll see what the agent does, how to work out what it would save you, what it connects to, what stays with your team, and how big a build it is.
You won't find made-up industry averages here. Every business is different, so each workflow comes with a simple way to size it using your own numbers. Ten minutes with a notepad is enough.
How to use it: read the 10 workflows, mark the two or three that sound like your week, then use the scoring table at the end to pick where to start.
How to size any workflow in two minutes
Every workflow below uses the same simple sum:
Hours a month = how many times it happens a month × minutes each time ÷ 60
Then multiply by what an hour of that person's time costs you. Add the money that leaks out when the work is slow or forgotten, such as the lead who booked with someone else, or the invoice paid late.
Example (illustration only, use your own numbers): a clinic answers 400 booking calls and messages a month. Each takes about 6 minutes. That's 400 × 6 ÷ 60 = 40 hours a month, a full working week, before counting the calls missed after hours.
The 10 workflows
1. Answering customer questions
What the agent does: answers questions on your website chat, email, phone and WhatsApp, using your own services, prices, hours and policies. Hands anything unusual to a person with the full conversation.
Size it: count the questions you get a month across every channel, and how many are the same 20 questions in different words.
Good first build if: your team answers the same questions every day, or you lose enquiries that arrive after hours.
What stays with your team: complaints, judgement calls and anything sensitive.
Connects to: website, inbox, phone line, WhatsApp. Size of build: small. This is often available ready-made.
2. Booking appointments and consultations
What the agent does: offers open times, books them straight into your calendar while the customer is still interested, and sends reminders.
Size it: bookings a month × minutes of back-and-forth each. Add the no-shows and the people who gave up waiting for a reply.
Good first build if: booking takes more than one message, or your calendar has gaps that should be filled.
What stays with your team: exceptions, like urgent cases or special requests.
Connects to: Google Calendar, Outlook or Calendly, plus your website and phone. Size of build: small.
3. Qualifying and routing new leads
What the agent does: asks every new enquiry the questions your best salesperson would ask, scores them, and sends the good ones to the right person with a summary.
Size it: new enquiries a month × minutes a person spends working out if each one is worth a call.
Good first build if: your team spends time on enquiries that were never going to buy, or good leads wait too long for a reply.
What stays with your team: the sales conversation itself.
Connects to: website forms, inbox, CRM. Size of build: small to medium.
4. Following up on quotes and quiet leads
What the agent does: follows up on every quote and every lead that went quiet, on a schedule you set, in your tone, and flags who replied.
Size it: quotes sent a month that never get a second follow-up. Multiply by your average deal size and a modest win rate. This is usually money you are leaving on the table, not time.
Good first build if: follow-up depends on someone remembering to do it.
What stays with your team: pricing changes and negotiation.
Connects to: inbox, CRM or a spreadsheet of quotes. Size of build: small to medium.
5. Processing orders, invoices and paperwork
What the agent does: reads incoming orders, invoices, forms and documents, pulls out the details, checks them and enters them into the right system.
Size it: documents a month × minutes of reading and typing each. Add the cost of the mistakes that slip through.
Good first build if: someone copies information from emails or PDFs into another system every day.
What stays with your team: anything that doesn't match, and approvals above a limit you set.
Connects to: inbox, accounting or ERP system, shared drives. Size of build: medium.
6. Weekly and monthly reporting
What the agent does: pulls the numbers from your tools, builds the report the way you like it, and writes a short note on what changed and why.
Size it: hours spent each week gathering numbers and building the report, before anyone reads it.
Good first build if: the report is late, inconsistent, or takes someone half a day.
What stays with your team: the decisions the report is for.
Connects to: accounting, CRM, ad accounts, spreadsheets. Size of build: medium.
7. Keeping records up to date across systems
What the agent does: after a call, an email or an order, it updates the CRM, the spreadsheet and the project tool, so nobody has to type the same thing three times.
Size it: updates a day × minutes each × working days. This one hides well, so ask your team rather than guessing.
Good first build if: your systems disagree with each other, or people keep their own private lists.
What stays with your team: cleaning up anything ambiguous.
Connects to: CRM, spreadsheets, project and accounting tools. Size of build: medium.
8. Finding and researching new customers
What the agent does: finds the companies that show signs of needing what you sell, researches them and the right person to contact, and drafts a personal first message for a person to approve.
Size it: hours a week your team spends on prospecting and research instead of conversations.
Good first build if: you sell to businesses and your pipeline depends on outreach.
What stays with your team: approving what goes out, and the conversation once someone replies.
Connects to: LinkedIn, email, CRM. Size of build: medium.
9. Marketing content and campaigns
What the agent does: researches what your buyers search for, drafts posts, articles and short videos in your voice, and keeps an eye on paid campaigns.
Size it: hours a month spent on content and campaign checks, or the content you know you should be publishing and aren't.
Good first build if: marketing happens in bursts when someone has time.
What stays with your team: your point of view, and final approval before anything is published.
Connects to: your website, social accounts, ad accounts. Size of build: medium.
10. Internal requests and approvals
What the agent does: handles the requests that come in from your own team, such as time off, purchase approvals or access to a tool, collects what's needed, routes it to the right person and chases it until it's done.
Size it: requests a month × minutes of chasing each, plus the time people wait.
Good first build if: requests get lost in email or chat, or one person is the bottleneck for everything.
What stays with your team: the approval itself.
Connects to: email, chat, HR or finance tools. Size of build: small to medium.
How to pick your first workflow
Score each workflow you marked from 1 (low) to 3 (high) on these five questions:
| Question | 1 | 3 |
|---|---|---|
| How often does it happen? | A few times a month | Every day |
| How similar is each case? | Every case is different | Mostly the same pattern |
| What does a slow or missed one cost? | Little | Lost customers or money |
| Is the information it needs written down? | It lives in people's heads | It's in your tools and documents |
| How bad is a mistake? | Serious | Easy to catch and fix |
Start with the highest total. A score of 12 or more is usually a strong first build. Pick one workflow, prove it, then expand. Businesses that try to automate everything at once usually end up automating nothing.
Bonus: 15 questions to ask before you pay anyone to build it
When you're ready to talk to an agency, consultant or platform, ask these. A good partner answers all of them without hesitating.
- Which piece of work will the agent take over, and how will we measure it?
- What will the agent never do on its own?
- Will it be tested on our real past cases before it goes live?
- Does it run inside the tools we already use, or do we have to move to a new platform?
- Where does it get its answers from, and how do we keep that up to date?
- What does it do when it isn't sure?
- Can we see every action the agent takes?
- How does it go live: all at once, or in stages?
- What happens to our data? Is it used to train anyone else's models?
- How is it priced, and what does it cost if our volume doubles?
- Who keeps it working after launch, and what does that cost?
- What happens if the AI model it uses gets worse or more expensive?
- Is it built from scratch, or from parts already running for other businesses?
- Can we speak to a business already using something similar?
- If we stop, what do we keep?
